Multi-location

Running more than one store: reporting that lets you compare honestly

Two stores are not twice the work of one; they are a different kind of work. How to set up reporting so every location can be compared fairly.

Published · 6 minute read

The second store changes the job. With one location you can see the business by standing in it. With two or more, you see it through reports, and the reports are only as good as the consistency behind them.

Same process, every site

The single most useful thing a multi-site owner can do is make every store close its day the same way:

  • The same shift times and the same shift close procedure.
  • The same department and category mapping in the POS, so "snacks" at one store is "snacks" at the next.
  • The same deadline for paperwork to reach the back office.
  • The same chart of accounts in the books.

Without this, every comparison between stores is partly a comparison between bookkeeping habits.

Compare like with like

Raw totals mislead. A highway site will outsell a neighborhood store on fuel, and that tells you nothing about which one is better run. Compare ratios instead:

  • Inside sales per transaction shows how well each store sells once people are inside.
  • Inside transactions per thousand fuel gallons shows how well each store converts fuel customers into store customers.
  • Labor cost as a share of inside sales shows staffing efficiency, adjusted for each store's size.
  • Over and short as a share of cash sales shows cash discipline independent of volume.
  • Fuel variance as a share of gallons sold shows inventory control independent of throughput.

One view, then the details

A good multi-store routine starts with one comparison view showing every store on the same few measures, then lets you drill into whichever store looks out of line. In a back-office portal with store selection, that means checking the overview first and switching into a single store only when something stands out.

When a store keeps lagging

Before deciding a store is a problem, check whether it is being measured fairly. Different hours, a different brand agreement or a different supply contract can explain a lot. If it still lags once you account for those, that store needs a proper diagnosis: the site, the numbers, the staffing and the contracts. That is the kind of question our Fuel Retail Consulting work is built for.

Where WRK Fuels fits

The WRK Fuels portal lets you switch between stores from one login. Which side-by-side reports are available depends on how your stores are configured, which we confirm during setup. Many multi-site owners also hand the daily close for every site to our Back-Office Management team so every store is closed the same way by the same people.
